Keep OKRs realistic, do not try to measure everything, determine the most critical metrics, and use real-time dashboards to communicate with key stakeholders. 

I have also seen multi-tiered OKRs depending on the business segment. 

Lastly, it is essential to communicate why OKRs are tracked and the importance of measuring results to drive business outcomes.

Best way to track OKRs ,
 - Clear objectives setting linked with corporate strategy 
 - Key objectives to drive highest impact (critical few is favorable than a long list of objectives)
 - Big objectives can be split into milestones and to set quarterly objectives for milestones delivery 
 - Communication forums for follow up and tracking (Monthly check-ins , mid year reviews , year end reviews)
 - Monthly check-ins to provide support and coaching if needed. 
 - Quarterly check-ins to update objectives (what has been delivered , what would be added)
 - Define clear KPIs for each objective 
 - Celebrate & recognize good results and identify root causes and learn for missed results.

When it comes to what makes sense to measure, accuracy is more important than volume. For example, instead of just counting how many purchase orders we process, we focus on the accuracy of our orders and contracts. This reduces rework, which saves time and money.

One mistake to avoid is trying to measure too many things. It's better to have five strong metrics that truly tell a story and help improve operations than to have ten metrics, half of which are insignificant. Too many goals can put unnecessary pressure on your team and detract from their focus and enjoyment of their work.

We've traditionally used Excel spreadsheets to track OKRs, but this method is becoming inefficient due to the sheer volume of email traffic and file attachments. We're now looking at transitioning to a dashboard system that can provide real-time data feeds from our partners like GPO or GHX.

Even if we continue to use spreadsheets in some capacity, it's important to have the right people who can interpret the data and tell the story behind it. When hiring analysts, we look for those with supply chain experience who can not only present the data but also provide insights and recommendations based on it. This ability to tell the story behind the numbers is invaluable for our teams.

For those who want to deep dive into the framework there is a fantastic book "Measure what Matters" by John Doerr (highly recommend the audiobook) with practical applications of OKRs and real-world case studies from Google, Intel, Gates Foundation, Adobe, and more.  I find the book to be pragmatic, impactful and with clear examples of how to formulate and execute OKRs.
