I increased transparency on changes and selected candidates for downsizing based on "what is the best for the team that stays". This allowed high buy-in for changes and even higher cohesion of the team. Additionally a Growth Mindset Training that company organized on Management level, I performed as "training for all" in Global Supply Chain Team. Self-awareness and appetite for "big picture", own contribution in driving change was radically improved.

The things I find to be of value are:
1) Reinforce what you and your employees can control; focus on the span of control and drive energy and efforts to that.

2) Communicate with empathy, sensitivity, and transparency.

3) Instill confidence in your team by celebrating quick wins, promoting positive behaviors, and acknowledging the efforts of others.

4) Minimize noise and distractions.

5) Give employees a voice and allow them to express their concerns and frustrations openly.

6) Invest in workplace well-being and psychological safety.

7) Tailor communication to the audience and meet people where they are.

8) When appropriate, share strategic direction and path forward so individuals feel connected to the broader organizational business objectives.
